Affordable SEO Strategies for Teams Without an Agency Retainer
Nearly all of the return available to a small B2B site comes from about five actions, none of which require a retainer and most of which take an afternoon.
A small B2B site can capture most of the available SEO return from about five actions, none of which need an agency. The expensive parts of SEO (technical audits of large sites, link building at scale, content production at volume) mostly solve problems a small site does not have yet.
This is for a team of one or two doing marketing alongside everything else.
1. Fix the Crawlable Floor (One Afternoon)
Boring, unpaid, and genuinely blocking. On most small B2B sites at least one of these is broken:
- A sitemap.xml that exists and lists only canonical URLs. Ours did not exist at all until recently, on a site with 193 blog posts.
- A robots.txt that does not accidentally block anything, with the sitemap referenced.
- One self-referencing canonical per page, with no trailing-slash or .html duplicate also resolving.
- Search Console verified, so you can see what you actually rank for rather than guessing.
None of this improves anything on its own. All of it is a precondition for everything else working.
2. Write the Pages Your Buyers Already Search For
Not blog posts. Four page types, in order of how directly they convert:
- A pricing page with an actual number on it. Every buyer needs one, and without yours they use a review site or a guess.
- "Competitor alternatives" pages. People search these whether or not you publish, and if you have not written them they read your competitor's version.
- "X vs Y" comparisons, including a genuine concession about what the competitor does better, a page where you win every row converts worse, because the concession is what makes the rest credible.
- A mechanism guide for the thing you do. How the process actually works, written for someone who has to do it.
Four pages. They will outperform forty blog posts, and they take a week rather than a year.
3. Mine Search Console for Cheap Wins
Filter to queries where you rank between 8 and 20. Those are terms Google already considers you relevant for, and moving from position 12 to 4 is dramatically cheaper than ranking something new.
For each one: is the ranking page actually about that query? Usually it is a page that mentions the topic in passing. Either make that page properly about it, or write one that is.
This is the highest-return recurring hour in small-site SEO and it costs nothing but attention.
4. Consolidate Before You Publish More
If you have been publishing for a few years, your problem is probably too many pages rather than too few. Several thin pages targeting one intent split your internal links and relevance signals so none of them ranks.
Search your own site for a target keyword. If three of your pages could plausibly answer it, pick the best one, make it genuinely good, and 301 the others into it. Redirect rather than delete, so the accumulated links transfer.
This costs nothing and it is the single change most likely to move a stagnant site.
5. Reclaim Unlinked Mentions
Two hours a month, the best link-to-effort ratio available, and almost nobody does it. Set a Google Alert for your brand name, and when someone mentions you without linking, email them and ask.
Success rates run 30 to 50%, because the author already decided you were worth mentioning.
What You Can Safely Ignore
Technical audits of a 40-page site. The findings will be real and mostly irrelevant at that scale.
Core Web Vitals obsession, unless your site is genuinely slow. It is a minor factor and the effort is better spent on the four pages above.
Publishing weekly because a content calendar says so. Volume without a keyword map is how sites end up cannibalizing themselves, and you will be paying to make your own rankings worse.
Link building retainers under a few thousand a month, which structurally cannot afford to earn links and will therefore buy them, and the penalty lands on you.
A Realistic Timeline
Month one: the crawlable floor, Search Console, and the consolidation pass. Months two and three: the four page types. Ongoing: one hour a week on Search Console positions 8 to 20, two hours a month on unlinked mentions.
Expect nothing for a quarter. Consolidation in particular usually dips before it recovers while Google re-crawls. Six months is where a small site with good pages starts seeing the curve bend, and anyone promising faster is selling something.
Frequently asked questions
Can I do B2B SEO without an agency?
For a small site, yes, most of the available return comes from five actions: fixing the crawlable floor, writing four buyer-intent pages, mining Search Console positions 8 to 20, consolidating duplicate pages, and reclaiming unlinked brand mentions.
What SEO work gives the fastest return on a small B2B site?
Mining Search Console for queries where you already rank 8 to 20. Moving a page from position 12 to 4 is far cheaper than ranking something new, and it costs an hour a week.
Should I publish blog posts weekly?
Not without a keyword map. Publishing on a calendar is how sites end up with several pages targeting one intent, splitting their own relevance signals so none of them ranks. Four buyer-intent pages beat forty calendar-driven posts.
How long does small-business SEO take to work?
Expect nothing for a quarter and a visible curve around six months. Consolidation in particular usually dips before it recovers while Google re-crawls the moved URLs.
